Overview

Coupang is South Korea’s largest e-commerce company, widely described as the “Amazon of South Korea.” Founded in 2010 by Korean-American entrepreneur Bom Kim, it evolved from a Groupon-style daily-deals site into a vertically integrated online retailer and marketplace built around its own nationwide logistics network. The company is incorporated in the United States with its corporate headquarters in Seattle, but the overwhelming majority of its business and its ~95,000 employees are in Korea. Coupang went public on the New York Stock Exchange (ticker CPNG) in March 2021 and remains backed by SoftBank’s Vision Fund, historically its largest shareholder.

Coupang is famous for Rocket Delivery — a first-party, end-to-end fulfillment and logistics network that lets it deliver a huge share of orders within a single day. Roughly 99% of Rocket Delivery orders arrive within a day, and the company guarantees free next-day delivery even on orders placed just seconds before midnight, plus “Dawn Delivery” that drops orders at customers’ doors before they wake up. Unlike Amazon, Coupang built and directly operates the logistics moat itself — owning warehouses (around 200 fulfillment centers) and directly employing its delivery drivers, nicknamed “Rocketmen,” rather than relying on third-party couriers. This obsessive control of the last mile is the distinctive angle that separates it from every other Asian marketplace.

History

  • 2010 — Bom Kim founds Coupang in Seoul as a social-commerce / daily-deals site; the name blends “coupon” with a Korean onomatopoeia for fun/surprise. First-year revenue ~$10M with 3M customers.
  • 2013–2014 — Kim cancels a planned IPO to pivot away from the flawed daily-deals model toward an Amazon-style first-party inventory and owned-logistics business.
  • 2014 — Launches Rocket Delivery with directly employed drivers; raises $100M from Sequoia Capital.
  • 2015 — SoftBank invests $1B.

Business model

Coupang runs a hybrid first-party (1P) plus third-party (3P) marketplace. Much of its revenue comes from retail (1P): buying inventory directly and reselling it through Rocket Delivery and Rocket Fresh grocery — captured in its “Product Commerce” segment, which generated the bulk of its ~$30B 2024 revenue. On top of that it operates a third-party (3P) marketplace where merchants sell to Coupang customers, monetized through commissions, fulfillment fees (Rocket-fulfilled/3PL services akin to FBA), and advertising. Its WOW membership subscription drives loyalty and free fast delivery. Growth (“Developing Offerings”) businesses layer on additional revenue: Coupang Eats (restaurant delivery), Coupang Play (streaming), Coupang Pay (fintech), international (Taiwan), and Farfetch (luxury). The economic engine is that owning logistics converts fast, reliable delivery into higher order frequency and per-customer spend rather than paying that margin out to couriers.

Why it succeeded

Coupang’s success is a story of controlling the entire value chain. The Speedwell business history frames the pivotal moment as Kim scrapping a planned IPO to abandon the “mediocrity” of the daily-deals model and instead pour capital — from Sequoia and especially SoftBank — into building proprietary logistics. That capital-intensive bet on owning warehouses and directly employing drivers produced a delivery experience (dawn delivery, midnight-cutoff next-day) that third-party-dependent rivals could not match, driving extraordinary customer loyalty. By 2024 that engine delivered its first $30B+ revenue year with expanding gross margins (29.2%) and growing operating profit, showing the model finally scaling profitably. The Korea Herald notes CEO Bom Kim’s thesis that “the playbook we pioneered in Korea can be applied in other markets” — and early Taiwan results, plus the Farfetch luxury bet, are the company applying that same integrated-logistics flywheel to new categories and geographies.
