Kogan.com is a Melbourne-based, ASX-listed (ASX:KGN) online retailer and digital marketplace, widely described as Australia’s largest pure-play online retailer. Founded in 2006 by Ruslan Kogan in his parents’ garage, the company began by selling cheap, own-brand LCD televisions assembled in Chinese factories and sold direct-to-consumer online. It has since grown into a diversified group spanning private-label and third-party retail, plus adjacent services (Kogan Mobile, Kogan Internet, Kogan Money, Kogan Insurance and Kogan Travel). In March 2019 it launched Kogan Marketplace, a third-party platform that now drives the majority of the group’s gross merchandise value.

History
- 2006 - Ruslan Kogan founds Kogan.com from his parents’ Melbourne garage, selling own-brand LCD TVs with no external funding.
- ~2009-2013 - Expands beyond TVs into a broad private-label consumer-electronics range; scales past A$200 million in annual sales.
- 2015 - Launches adjacent services businesses (Kogan Mobile, and later Kogan Internet, Money, Insurance, Travel).

Business model
Kogan runs a hybrid retail model. The first-party (1P) business buys and sells own-brand and exclusive-brand inventory, earning a product margin. The third-party (3P) Kogan Marketplace, launched in 2019, lets outside businesses list products to Kogan’s customer base while Kogan takes a commission on each sale plus provides marketing, payments, customer support and back-end integration — an asset-light model that grows sales without tying up inventory. By 2025 the 3P marketplace accounted for roughly 61% of GMV versus 39% for 1P. Recurring revenue and loyalty come from Kogan First, a paid membership (around A$129/year, with a premium “First Max” tier) offering free shipping, exclusive pricing and reward credits; Kogan First members drive close to half of product gross sales. The group layers on further margin through its adjacent services (mobile, internet, money, insurance, travel), which are largely referral/commission arrangements.
Why it succeeded
- Structural cost advantage. As a pure-play with no stores and a lean, technology-driven operation, Kogan undercut traditional Australian retailers on price — the founding thesis and still its core appeal (see the Wikipedia and Inside Retail IPO coverage, which notes it was EBITDA-positive since inception with no external equity).
- Private-label economics. Sourcing own-brand electronics directly from factories captured margin that resellers gave to brand owners, funding low headline prices.
- Timely marketplace pivot. The 2019 launch of Kogan Marketplace shifted growth toward an asset-light, commission-based model; management called it “transformational,” and it now supplies the majority of GMV (Power Retail, Smallcaps, Stockhead).
- Loyalty lock-in. Kogan First converts one-off bargain-hunters into subscribers who account for close to half of product sales, boosting repeat purchase and lifetime value.
- Ecosystem breadth. Adjacent services (mobile, internet, money, insurance, travel) diversify revenue and deepen the customer relationship beyond retail.
